Why British Officers Were STUNNED By American Training
Washington D.C. early 1940. General George C. Marshall sits in his office at the War Department. He is 60 years old. He has been Army Chief of Staff for a few months. He is looking at a piece of paper that contains a number so large it might as well be impossible. 190,000. That is how many soldiers the United States Army has right now in early 1940.
As Europe burns, as Hitler’s Wehrmacht rolls across continent after continent with a speed that makes the generals of the last war look like they were fighting in slow motion. 190,000 soldiers. Marshall puts the paper down. He picks up another one. 8.2 million. That is how many the United States is going to need.
Not eventually, not in a few years when they have time to build the thing properly. Now, or close enough to now that the difference barely matters. The arithmetic is simple. The arithmetic is brutal. If you train soldiers the way the British train soldiers, the way every professional army in the world train soldiers, the way armies have trained soldiers for 140 years since Napoleon figured out that discipline and drill could turn farmers into formations that moved like single organisms across battlefields. If you do
it that way, it takes time. A lot of time. A British officer at Sandhurst spends 1 to 2 years learning to be an officer, not learning tactics, learning to be an officer, learning how to speak, how to carry himself, how to belong to a tradition that stretches back through Wellington, through Marlborough, through centuries of men who built an empire on the idea that leadership was something you grew slowly in very particular soil.
A British enlisted man serves 7 years active duty plus 5 in reserve. By the time a British infantryman is considered battle ready, he knows his regiment’s history better than he knows his own families. He can recite the battle honors. he knows the marching songs. The regiment is not a unit, it is an identity.
That system works. The British Army is, man for man, one of the finest professional fighting forces on the planet, but it does not scale. Marshall does the math. If you train 8 million men at the British pace, it takes 25 years. War is coming, everyone knows it. Europe is already burning. The war will not wait 25 years.
The war will not wait 25 months. Marshall picks up his phone. He asks for a name. General Leslie James McNair. McNair is 58 years old. He is nearly deaf. Has been since the First World War, when he stood too close to too many artillery pieces for too many years. He speaks quietly when he speaks at all, which is not often.

He prefers memos. He is methodical. He is invisible in the way that men who do not need attention are invisible. Most officers want to be Patton, want to be MacArthur. Want the headlines and the medals and the place in the history books. McNair wants to solve problems. He walks into Marshall’s office on a Tuesday morning in March.
Marshall shows him the two pieces of paper. The one with 190,000, the one with 8.2 million. Marshall asks the question, can it be done? McNair looks at the numbers for a long time. He is doing math in his head. He is running scenarios. He is seeing training camps that do not exist yet, processes soldiers at rates no army has ever attempted. He looks up.
Not the British way, he says, a different way. Marshall waits. We treat it like manufacturing, McNair says, inputs and outputs, testing and sorting, data and iteration. We build a system that learns from its own failures faster than the enemy can exploit them. He pauses. We manufacture soldiers. There is a silence in the room, that word, manufacture. It sounds wrong.
It sounds like you were talking about rifles or boots, not men. McNair knows how it sounds. The British grow soldiers, he says, like crops, slowly, with care. It produces quality, but you cannot grow 8 million crops in 4 years. You can manufacture 8 million products in 4 years if you are smart about the process.
Marshall asks the question that matters, will it work? McNair is honest. “I don’t know,” he says. “No one has ever tried it at this scale, but the alternative is losing the war because we ran out of time.” Marshall gives him the authorization. McNair walks out of that office with a problem that would break most men. He is going to build something the world has never seen.
Fort Benning, Georgia, summer 1941. The British officers arrive in July. They are liaison officers, observers, sent by combined operations headquarters to watch the Americans build their training system, to offer advice, to learn what they can. To report back what they see. They are professionals, career officers, men who have spent 20 years in the service of the crown.
They walk onto the training grounds at Fort Benning, and they see row after row of barracks stretching to the horizon. They see intake centers processing hundreds of men at a time. They see a scale of operation that makes their own training facilities look like cottage industry, but scale is not quality.
One of them writes in his report that night, “Impressive scale, questionable depth.” Another writes, “The Americans seem to believe speed can replace formation. I am not convinced.” A third is more blunt, “This system will fail when it meets experienced enemy forces. It is building the appearance of an army, not an army.
They are not being cruel, they are being honest. They are looking at what McNair is building, and they are measuring it against a standard that has worked for 140 years, and McNair’s system does not look like that standard. It looks like something else entirely. Twist one, the test that replaced tradition June 1941.
Before a man puts on a uniform, before he touches a weapon, before he speaks to a drill instructor, before any of that, he sits down and takes a test. It is called the Army General Classification Test, the AGCT. 150 questions, verbal aptitude, quantitative reasoning, spatial relations, timed, scored on a curve.
A raw score of 100 represents average. Above 130, you are grade one, eligible for officer candidate school. Eligible for technical training, engineering, communications, roles that require you to think fast and solve problems under pressure. Between 90 and 110, you are grade three, infantry, artillery, the backbone of the army.
Below 80, you are grade five, limited aptitude, limited roles. The British officers watch this happen and they do not understand what they are seeing. One of them asked McNair’s staff, “Where is the regimental assignment? How do you determine which unit a man joins?” The answer comes back, “The test determines that.” The British officer writes in his report, “Americans are treating men like factory inputs, sorting them by test score rather than regional identity or family tradition.
” The regimental system, which has bound British soldiers to their units through shared identity for generations, is entirely absent. I do not see how this produces unit cohesion. McNair reads that report. He does not disagree with the observation. He disagrees with the conclusion. He writes a memo. It circulates through the War Department.
It says, “We do not have generations. We do not have time to build cohesion slowly through shared regional identity. We have men from every corner of a continent-sized country who have never met each other. The AGCT does not replace cohesion. It enables matching at a scale that makes cohesion possible.
A man scoring 135 who could lead does not end up in a rifle company by accident of birthplace. He goes where his capability can be used. That is not treating men like parts. That is treating capability like the resource it is. By the end of 1945, 9 million men will have taken the AGCT. 9 million. That is three times the entire population of New Zealand.
It is the largest data set of human cognitive capability ever assembled to that point in history. And the army will use every piece of it. Hunt County, Texas. Summer 1941. Audie Leon Murphy is 16 years old. He is the son of a sharecropper who abandoned the family when Audie was young. He has almost no formal education.
He is 5 ft 5 in tall. He weighs 112 lb. He tries to join the Marines. They turn him away. Too small. Too young. He waits. He grows a little. Not much. In 1942, he tries again. The army takes him. They give him the AGCT. He scores well enough. Not exceptional. Well enough. They assign him infantry. Private Audie Murphy does not know it yet, but he is about to become the most decorated American combat soldier of the entire war.
33 medals, including the Medal of Honor. For actions that will be so far beyond normal human behavior that when people hear about them later, they will assume the stories were exaggerated. But right now, in the summer of 1941, he is just a kid from Texas who weighs 112 lb and has been sorted by a test into a category. McNair’s system did not create Audie Murphy. McNair’s system found him.
Fall 1941. Marshall asked McNair the question every staff officer has been avoiding. How many officers do we need? McNair has done the math. He shows Marshall the number, 800,000. Marshall asks the question that follows, “How many can West Point produce?” 400 per year. Marshall does not need to ask the next question. The math is obvious.
West Point cannot produce 800,000 officers, not in 4 years, not in 40 years. McNair has a solution. He calls it Officer Candidate School, OCS. 12 to 13 weeks, civilian to second lieutenant, 90 days. The British officers hear about this and they do not know whether to laugh or file a formal complaint. One of them writes, “The Americans are proposing to create commissioned officers in 90 days.
Sandhurst requires 1 to 2 years. The proposal is not merely ambitious, it is somewhere between absurd and offensive.” Another officer uses a phrase that will stick. He calls them 90-day wonders. The tone is not affectionate. The tone is contempt, pure professional contempt. The implied question is, “What exactly can you learn about leading men in combat in 90 days? What do you know about yourself, about your soldiers, about the weight of command that 3 months can teach you?” It is a fair question, and the honest answer in the fall of 1941 is, “Not
enough.” Some of the first OCS graduates are commissioned and sent to units where they fail, where they cannot lead, where the enlisted men, the veterans, the NCOs who have been in service for years, look at these fresh-faced college kids with their new bars and their 90 days of training, and they do not hide their disbelief.
One company commander, reviewing a group of new officers from the Army Specialized Training Program, is reported to have asked, “What kind of soldiers play bridge during their 10-minute breaks?” It is a real problem. McNair knows it is a real problem, and here is where the British officers expect him to defend the system, to make excuses, to explain that it will get better with time. McNair does not do that.
McNair does not defend failures. He studies them. He issues a directive every unit, every training cycle. Every officer candidate class, when something fails, you document it specifically with names, with data, with examples, not vague assessments, not polite summaries, specific failures, what broke, who failed, why it happened.
What needs to change? After action reports become mandatory, and they are brutal. The reports from the early OCS classes do not say some candidates struggled with leadership. They say, “Lieutenant Smith froze during live fire exercise, could not issue coherent orders under stress, recommend washout.
” They say, “Captain Jones demonstrated tactical knowledge, but could not gain respect of enlisted men. Authority collapsed under field conditions.” They name names. They cite incidents. They build a database of failure modes, and then McNair’s staff does something the British officers have never seen an army do. They change the curriculum based on the data within weeks.
Leadership failure modes get added to the training. Stress inoculation becomes part of the program. Scenarios designed to break the candidates who will break anyway, break them in training instead of combat. The OCS washout rate climbs to one in three. That is not a bug. That is the system working. A British observer writes in his report, “The Americans treat mistakes differently than we do.
They publicize failures internally. We minimize them for morale. I am uncertain which approach is superior. Theirs feels uncomfortably clinical.” McNair reads that report. He writes in the margin, “Clinical is the point. Sentiment does not win wars. Learning faster than the enemy wins wars.” Lancaster County, Pennsylvania, winter 1941.
Richard Winters is 23 years old. He is a farm kid, an Eagle Scout. He has no military family, no connections, no tradition that says he should be an officer. He enlists. He takes the AGCT. He scores high. [music] They send him to Officer Candidate School, Camp Toccoa, Georgia. He goes through the 90 days, the stress, the failures, the elimination.
One in three does not make it. Winters makes it. He is commissioned a second lieutenant. He will be assigned to Easy Company, 506th Parachute Infantry Regiment, 101st Airborne Division. On June 6th, 1944, he will lead an assault on a German artillery battery at a place called Brécourt Manor. 13 men, four guns, textbook small unit tactics executed under fire.
That action will later be taught at West Point as a model of how to do it right. But right now, in the winter of 1941, he is just a farm kid from Pennsylvania who took a test and got sorted into a category and survived 90 days that one in three did not survive. The test revealed Richard Winters. The training sharpened him.
The 90 days sorted him from the ones who could not make it. Then the system put him where he could matter. The infrastructure built through 1941 and into 1942. 242 training camps from Florida to Arizona, from the swamps to the deserts. Fort Benning becomes the largest infantry training facility in the world, processing tens of thousands of men simultaneously.
13-week cycles overlapping, continuous. Men arrive. They take the AGCT. They get sorted. They get trained. They get deployed. The British officers watch this and they write their reports. They note three things that strike them as irregular. First, the relationship between officers and enlisted men. In In British Army, the distance is structural. Officers mess separately.
They are addressed differently. [music] They come from different social classes. The distance is the point. Authority derives partly from that distance. American officers eat with their men. They know names before ranks. The social distance is minimal. The British assessment, dangerously informal, lacks proper command structure.
Second, the priorities. British training places enormous weight on drill, the formal precise execution of commands. Drill is not ceremonial. It instills the habit of instant obedience. The automatic response that in combat means the difference between a unit that functions and one that dissolves. American training uses drill, but it is not the centerpiece.
The centerpiece is physical conditioning. Weapons familiarization, combined arms training, infantry, artillery, and armor working together on shared problems. The British assessment, building the second floor before the first floor is finished. Third, the explanations. British privates are told what to do. American privates are given a field manual, FM 21-100.
Every soldier receives one. It does not just explain what to do, it explains why. Why America entered the war, what is at stake, the geopolitical context, the reasons. A British officer reads FM 21-100 and writes, “They are teaching privates to think about strategy.” We teach privates to follow orders. I am uncertain which approach produces better soldiers, but theirs assumes a level of citizen engagement with the war’s purpose that ours does not.
McNair’s theory is simple. A citizen soldier who understands why he fights will outperform a professional soldier who merely obeys. Particularly in the kind of decentralized, fast-moving, combined arms warfare that modern technology is making inevitable. That theory has not been tested yet, but it will be. By the end of 1942, the machine is running.
9 million tested, sorted, trained, deployed. The British observers file their reports. The consensus is impressive scale, uncertain quality, probable failure when meets experienced enemy. McNair reads those reports. He does not argue. He waits for the data because the real test is not happening in Georgia or Arizona or any of the 242 training camps.
The real test is coming in the North African desert in a place called Kasserine Pass where the 90-day wonders and the AGCT scores and the 13-week training cycles and the after-action reports and the entire theory of the learning machine will meet the Wehrmacht. And the skeptics will be proven right until they are proven wrong.
Achnacarry, Scotland, June 1942. The castle sits in the Highlands, gray stone, cold rain. Hills that go on forever in shades of green and brown that make you understand why men write songs about this place. This is where the British commandos train. This is where they separate the men who can do it from the men who thought they could. The course is 6 weeks long.
The washout rate is 50%. Not because the British are being selective, because the course breaks half the men who attempt it. Speed marches, 7 to 15 miles, full pack, rain, [music] mud, hills that feel like they are trying to kill you, obstacle courses designed by men who understand exactly how much the human body can take before it quits, cliff climbing, live fire, close-quarters combat, all of it in conditions that make you question whether you want this badly enough to continue.
Lieutenant Colonel Charles Vaughan runs the depot. He is 40 years old. British Army, professional. He has been doing this long enough to recognize quality when he sees it and he has been doing it long enough to recognize disaster before it happens. In June of 1942, he watches 500 American volunteers step off the train at Fort William.
They are led by a major named William Orlando Darby. Vaughan has been briefed. These are the Americans’ first attempt at a commando-style unit. They are calling them Rangers after some unit from their colonial wars that Vaughan has never heard of. 500 volunteers pulled from the 34th Infantry Division and the 1st Armored Division.
Men who wanted something more than standard infantry. Men who thought they were tough enough for this. Vaughan gives them the speech he gives everyone. “This is the toughest training in the Allied Forces,” he says. “Half of you will not finish. That is not a threat. It is a statement of historical fact. If you are here because you think this will be exciting, you will quit by the end of week one.
If you are here because you think you are already good enough, you will quit by the end of week two. The only men who finish are the men who want it more than they want comfort, more than they want sleep, more than they want to stop hurting.” He pauses. “We begin the march to Achnacarry in 5 minutes. 7 miles, full pack.
Welcome to Scotland.” The Cameron Highlanders’ bagpipes play. The Rangers shoulder their packs. They begin to march. Vaughan watches them go. He writes in his log that night, “Americans arrived. 500 plus. Adequate physical condition. Discipline appears informal. Will observe.” By the end of week two, Vaughan is writing different reports.
The Americans do not quit at the rate he expected. That is the first surprise. The second surprise is more complicated. They question everything. Not in the way that undisciplined soldiers question orders. In the way that men who are trying to understand the purpose behind the order question the method. A British instructor demonstrates cliff climbing technique, the prescribed method, the method that has been used for years.
An American Ranger raises his hand. Sir, why approach from this angle? If [snorts] we flank left, wouldn’t we have better cover from suppressing fire? The instructor looks at Vaughan. Vaughan does not know what to say. In the British Army, you do not question the method. You learn the method. You execute the method. You trust that the method exists because men who came before you determined it was the best way.
The instructor tells the Ranger, “This is the prescribed approach.” The Ranger nods. He does not argue. But that night, Vaughan hears that the Americans have organized their own discussion session. They are going through the day’s training, analyzing it, debating alternative approaches. Vaughan writes to his superiors at GHQ, “American troops demonstrate initiative to the point of indisciplination.
They self-organize tactical discussions outside prescribed training hours. This would be considered mutiny in any British unit. Major Darby describes it as learning. I am uncertain whether this represents strength or weakness. Recommend continued observation pending combat validation.” He almost adds a second recommendation that the experiment should be terminated.
He does not add it, not yet, but he is thinking it. Major William Orlando Darby is 31 years old, West Point, class of 1933, Arkansas, farm background, lean, intense, the kind of officer who leads from the front because he does not know any other way. He was commissioned into artillery. He requested infantry. He wanted action.
When the call came for volunteers to form the first Ranger Battalion, he volunteered to lead them. He is watching his men learn from the British Commandos. He is watching them absorb the tactics, the techniques, the brutality of the training. But he is also watching something else. He is watching them question, analyze, adapt.
The British teacher method, the Americans learn the method and then ask if there is a better way. Vaughn calls this indiscipline. Darby calls it initiative. Both men are right. One of the Rangers selected for the program is a lieutenant named Edwin Lusetalot. He is 25 years old. Attached to number three commando for additional training, quiet, competent, the kind of officer who does not draw attention to himself, but gets the job done.
Another Ranger is a corporal named Franklin Koons, 23, Ohio, a precise shooter, calm under pressure. Both men are about to become part of something that will test whether McNair’s system produces soldiers who can actually fight. Neither of them knows it yet, but in August of 1942, they are going to war. August 19th, 1942, Dieppe, France, Operation Jubilee.
The plan is to raid the French coastal port of Dieppe. In and out, test the German defenses, gather intelligence, show the Germans that the allies can strike anywhere. 6,086 troops, primarily Canadian, British commandos, 50 American Rangers, 50 Rangers out of 6,000 troops. They are there as observers to gain combat experience, to see how the British commandos operate under fire.
The raid launches before dawn. The landing craft cross the English Channel in darkness. The German defenses are stronger than intelligence predicted, much stronger. The Canadians land on the main beaches and run into machine gun fire that cuts them down before they reach the seawall. The British commandos hit their objectives on the flanks.
Some succeed, some do not. The battle becomes a slaughter. Of the 6,086 men who land at Dieppe, 3,623 become casualties, killed, [music] wounded, captured, 60%. Number 3 Commando takes 48% casualties. Number 4 Commando takes 52% casualties. The 50 American Rangers take 10% casualties, five killed, seven wounded.
38 unscathed. One of the five killed is Lieutenant Edwin Loustalot. He is leading his section in a charge on a German position at Yellow Beach when he is hit. He becomes the first American soldier killed on European soil in World War II. Corporal Franklin Koons survives. He takes a position in a stable.
He snips at German positions. He becomes the first American soldier to kill a German in ground combat in Europe. The raid is a disaster, but the numbers do not make sense. The newest troops, the Americans with 90 days of Ranger training and a few weeks with British Commandos, they have the lowest casualty rate of any unit on the beach.
Why? The after-action reports try to answer that question. The formal British assessment says, “American troops performed adequately for untried forces.” That is diplomatic language. It means they did not embarrass themselves. But the informal assessment, the one that circulates among the Commandos who fought alongside the Rangers, is different.
One Commando sergeant is reported to have said to Darby after the evacuation, “You lot fought like us.” “Didn’t think you had it in you.” Another says, “You mad bastards.” It is a compliment. Coming from British Commandos, it might be the highest compliment an Allied soldier can receive. But the question remains, why did the Rangers survive at a higher rate? The after-action analysis offers a theory.
When the plan failed, when the landing zones were wrong, when the German fire was heavier than expected, the units that stuck rigidly to the plan suffered higher casualties. The units that improvised, that adapted, that understood the intent behind the order well enough to change the method when the situation changed, those units survived.
The British commandos were trained to stick to the plan. It is a strength, it produces coordinated action, but when the plan fails, it can be a weakness. The American Rangers were trained to understand the intent. McNair’s system, the emphasis on why, not just what, it meant that when the plan failed, they adjusted faster.
Lieutenant Colonel Vaughan reads the after-action report. He reads the casualty numbers. He reads the assessments. He revises his recommendation to GHQ. He writes, “Continue Ranger experiment under observation.” Results at Dieppe suggest American training methods may produce soldiers capable of independent decision-making under combat stress.
Further testing required.” He does not say he was wrong. But he stopped saying the experiment should be terminated. Fort Benning, Georgia, fall 1942 into winter 1943. The machine is running at full capacity now, 10,000 men at a time. 13 week cycles, overlapping, continuous. The British observers continue to file their reports.
They note the same three irregularities, the informality between officers and enlisted men. They watch American officers eat in the same mess halls as their troops. They watch lieutenants who know the names of their men before they know their ranks. They watch a casualness in the command structure that would be unthinkable in the British Army.
One observer writes, “An American captain was observed playing cards with his platoon sergeants during off-duty hours. In the British Army, this would constitute a serious breach of officer conduct. The Americans appear to view it as normal. I cannot determine whether this builds unit cohesion or undermines command authority.” The deemphasis of drill.
Drill remains part of American training, but it is not the foundation. The foundation is physical conditioning, weapons proficiency. Combined arms exercises where infantry, artillery, and armor learn to work together before they ever see combat. A British officer writes, “American training priorities seem inverted. They teach combined arms coordination before soldiers can reliably execute basic drill movements.
It is analogous to teaching calculus before arithmetic. I anticipate this will produce confusion in combat. The teaching of why.” Every American soldier receives a copy of FM 21-100, the field manual. It is not just a technical document. It contains sections explaining the geopolitical situation, why America entered the war, what is at stake, the grand strategy.
A British officer reads it and writes, “The Americans are teaching privates to think about strategy. We teach privates to execute orders.” The American approach assumes soldiers will perform better if they understand the broader purpose. Our approach assumes soldiers will perform better if they trust their officers to understand the purpose on their behalf.
Both approaches have merit. Time will determine which is superior. McNair reads these reports. He does not respond to most of them, but he circles one line in one report. The line that says, “Time will determine which is superior.” He writes in the margin, “Correct, and time is coming.” In the fall of 1942, two more men enter the system.
The first is a private named Desmond Doss, 26 years old, Lynchburg, Virginia, Seventh-day Adventist. He refuses to carry a weapon, religious conviction absolute. The army tries to discharge him three times. Each time Doss refuses to leave. He wants to serve as a medic. He will not carry a gun, but he will serve.
The army does not know what to do with him. They classify him according to the AGCT. They process him through training. They assign him to a medical unit. They let the system sort it out. Desmond Doss does not know it yet, but in 3 years, on a cliff face in Okinawa, at a place called Hacksaw Ridge, he will do something so far beyond normal human behavior that the Medal of Honor will be the only appropriate response.
But right now, he is just a problem the system does not know how to solve. When McNair’s system encountered something it could not categorize, it did the only thing it was designed to do, adapt. Let him through. See what happens. The second man is a private named Vernon Baker, 24 years old, Cheyenne, Wyoming, black, orphaned at four, raised by his grandparents. He takes the AGCT.
He scores high. He wants infantry, combat. He wants to fight. Army policy in 1942, black soldiers serve in segregated units, primarily in service roles, not combat. Vernon Baker fights for a combat assignment, but he gets it, eventually, in a segregated unit, the 92nd Infantry Division. The system is flawed.
The system is built on segregation that is morally indefensible and tactically idiotic, but the system still sorts Vernon Baker according to his capability, still trains him, still will deploy him. In April of 1945, at a place called Castle Agnello Fee in Italy, Vernon Baker will do things that deserve the Medal of Honor.
He will not receive it, not for 52 years. Not until 1997, because the system that found him was also the system that denied him. But that is later. Right now, both men are entering the machine. And the machine is about to face its first real test, February 19th, 1943, Kasserine Pass, Tunisia. This is where McNair’s system meets the Wehrmacht.
This is where the 90-day wonders and the AGCT scores and the 13-week training cycles and all the theory about learning faster than the enemy meets Erwin Rommel’s Africa Corps. The United States Second Corps is in Tunisia. It is the first major American ground engagement against an experienced German force in World War II.
The Corps is commanded by Major General Lloyd Fredendall, 54 years old, career officer, confident, maybe too confident. He sets up his headquarters 70 miles behind the front lines in a ravine. He has engineered thick bunkers. He communicates with his forward units via radio. He uses a personal code that his own staff cannot always decipher.
He micromanages. He issues orders without understanding the ground. He moves units around based on maps and reports instead of reality. On February 19th, the Germans attack through Kasserine Pass. The American lines collapse, not slowly, not fighting withdrawal. Collapse. Units break, fall back. 30 miles of retreat across the desert.
Men abandon equipment, tanks, artillery, vehicles. The Second Corps ceases to exist as a functioning military unit for 3 days. The casualties accounted later, 6,500, 300 killed, 3,000 wounded, 3,000 captured, 183 tanks destroyed, 208 artillery pieces abandoned to the enemy. 512 trucks and jeeps lost. The British officers who predicted this send their reports to London.

Alone, under fire, on a vehicle that could explode at any moment, he will kill or wound 50 Germans. He will force the attack to withdraw. He will receive the Medal of Honor. It will be one of 33 medals he receives by the end of the war, the most decorated American combat soldier of World War II. A sharecropper’s son from Texas who weighed 112 lb when the army took him.
McNair’s system did not create Audie Murphy, but McNair’s system found him. And put him in a position where what he had inside him could matter. That was the point of the system. The hedgerows of Normandy present a problem no one anticipated. The bocage, ancient field boundaries, earth banks topped with dense vegetation.

” The gap between problem identification and solution implementation is shorter than our own procurement process for standard equipment. The system is working the way McNair designed it to work. Find the problem, document it, fix it faster than the enemy can adapt. July 25th, 1944, near Saint-Lô, France, Operation Cobra, the breakout from Normandy.
The plan calls for massive aerial bombardment. Saturate the German lines, then send the armor through the gap. General Lesley McNair is in France. He is 58 years old, nearly deaf. He should be in Washington, running the training system from a desk, but McNair does not run things from desks. He is in a foxhole near the bomb line, observing, taking notes.
He has been doing this his entire career, getting as close to the fighting as possible, trying to understand it, trying to see what works and what does not. The bombers come in. B-24s, heavy bombers, flying at altitude, dropping their payloads on the German positions. Some of the bombs fall short, not many, a small percentage.

For a night and a day, he moves across the top of Hacksaw Ridge, finding wounded men, treating them, lowering them down the cliff face one at a time, using a rope and a bowline knot. One at a time, down a 400-ft cliff under Japanese fire, alone. When it is over, when the ridge is finally taken, Desmond Doss has saved 75 lives. President Truman gives him the Medal of Honor, the only Medal of Honor recipient in World War II who never fired a weapon. The Army tried to discharge Desmond Doss three times.
The system did not know what to do with him. The system’s answer was, “Let him through. See what happens.” This is what happened. In Italy, in April of 1945, Private Vernon Baker is with the 92nd Infantry Division, segregated unit, black soldiers, white officers. The Army’s policy, indefensible, idiotic, but Baker is there.
And he is fighting. At Castle Aginolfi, he leads his platoon in an assault on German positions. The attack stalls. Other units pull back. Baker keeps going. He destroys two machine gun nests, three observation posts, a dugout. He draws fire so that his men can advance. He holds his position for 6 hours, alone at the end.
19 men from his company receive decorations for that action. Baker receives the Distinguished Service Cross, not the Medal of Honor. Years later, an Army review will determine that the Medal of Honor should have been awarded, that Baker was denied because of his race. In 1997, 52 years after the action, President Clinton awards Vernon Baker the Medal of Honor.
He is the only living black recipient from World War II. The other six are posthumous. Segregation denied Vernon Baker the recognition he earned, but capability had sorted him years before. The AGCT found him. The training sharpened him. The war deployed him. The system was flawed. The system was built on segregation that was morally wrong and operationally stupid, but even a flawed system could identify what Baker had, could train it, could put it where it mattered.
The recognition came late, too late, but it came. After the war, the interrogations begin. Allied intelligence interviews captured German commanders, asks them about the Americans, about how they fought, what they thought. General Heinz Guderian is one of those commanders. He is the architect of the Blitzkrieg, the man whose panzer tactics conquered Poland in weeks, France in 6 weeks.
The man who made the British Army look outdated and slow. He is asked about the American commanders, about Patton specifically. Guderian says, “Patton conducted a good campaign in France.” He pauses.
