Japanese Soldiers NEVER Expected American B-25 Eight-Gun Noses To Rip Their Ships Apart
6 in the morning, the 3rd of March, 1943, the Bismarck Sea. Rear Admiral Masatomi Kimura stands on the bridge of his flagship, the destroyer Shirayuki, watching eight destroyers shepherd eight fully loaded transports through water that Japanese naval doctrine has called safe for more than a year.
Below decks and packed into holds meant for cargo are 6,900 soldiers of the 51st Division, men promised to Lieutenant General Hatazo Adachi at Lae, where the Japanese position in New Guinea is starving for reinforcement. Kimura has sailed these waters before. He has beaten American air power before.
He has every reason to believe today will be the same. On paper, with more than 100 anti-aircraft guns riding the escort and a year of easy convoys behind him, there is nothing in front of Kimura that says this morning will be any different, and he breathes easy. It will not be. Within 4 hours, modified B-25 Mitchell bombers, their noses drilled with .
50 caliber machine guns each, will turn this convoy into burning wreckage scattered across the Bismarck Sea, and Kimura will spend the rest of his life trying to explain to men who were not there what it looked like to watch a navy die in a quarter of an hour. He does not know that American mechanics, working out of a tin shed in Australia, have spent a year rebuilding a medium bomber into something the Imperial Japanese Navy has no doctrine for and no defense against.
He only knows what every officer in this convoy has been trained to know, that Japanese ships have handled American bombers before, and that today should be no different. That confidence is not arrogance. It is experience. It comes from Pearl Harbor and the Java Sea, from watching high-altitude American bombers miss moving ships again and again, and from destroyer gun crews who have shot down or driven off enough attackers to trust their own anti-aircraft umbrella.
The officer commanding the destroyer Shirayuki’s escort duties has run this route between Rabaul and Lae more times than he can count, and he knows exactly what the Americans have tried. High-level bombing from B-17 Flying Fortresses that rarely hits anything. Torpedo runs that need a long straight approach and turn the attacking aircraft into a target themselves.
Medium-altitude bombing that gives a ship time to see the bombs falling and simply turn away. Every one of those attacks has a Japanese countermeasure. Every one of those attacks is why Vice Admiral Gunichi Mikawa approved this convoy despite knowing full well the Americans would spot it leaving Rabaul. I’m Arthur Hinton.

This is the story of how that confidence got shattered in one morning and how a handful of mechanics with no orders to do what they did change the shape of the war at sea.
Understand first what the Japanese Navy actually believed about air attack because the whole disaster on the Bismarck Sea only makes sense once you see it through Kimura’s eyes rather than ours. I have read the gunnery manuals these crews trained against and Japanese naval doctrine comes into focus fast.
It treated aerial attack as a duel between a ship and a bomber that announces itself from a distance, whether that bomber is coming in level from altitude or lining up a slow torpedo run. Both of those attacks give a trained crew time to react, to maneuver, to put a curtain of fire in the bomber’s path. The destroyer Tokitsukaze’s commander has drilled his gun crews relentlessly for exactly this fight, teaching them to concentrate their 25-mm cannons on an incoming aircraft, to lead the target properly, and to keep firing even as
their own ship rolls under evasive helm. Across the convoy, the anti-aircraft defenses add up to more than 100 25-mm guns, dozens of 13-mm machine guns, and the 5-in dual-purpose guns carried by every destroyer. An arrangement Japanese doctrine literally calls an umbrella of steel. It has worked.
It has shot down or turned back American bombers on plenty of previous convoys, and there is no reason on this particular morning to expect anything else. The cargo below decks explains why this convoy sailed at all despite the risk. Beyond the 6,900 soldiers, the eight transports carry ammunition, medical supplies, food, and equipment the garrison at Lae cannot survive without.
The largest of them, Kenbu Maru, displaces over 6,000 tons and alone carries an entire regiment. These men have been waiting at Rabaul for weeks for a break in the weather, briefed honestly that they are sailing into a zone where American aircraft operate, but told that Japanese naval strength should carry them through the short run to Lae.
The convoy holds a tight formation, destroyers screening the transports on every side, following procedures refined over 2 years of Pacific war. Nothing about the plan is careless. It is by every standard the Imperial Japanese Navy has sound. What makes this morning different does not announce itself at first. Japanese lookouts spot the first American aircraft approaching from the south, and the report that reaches Kimura’s bridge describes exactly what everyone expected, a formation of B-17s and B-25s at roughly 7,000 ft, the standard
high-altitude profile the convoy has prepared for a hundred times. Gun crews across the fleet swing their weapons skyward, calculating deflection and altitude, ready to throw up the barrage that has worked before. Nobody yet sees the other aircraft, the one skimming in at wave-top height, so low their propeller wash is kicking up spray on the ocean surface.
Hold onto that detail, because it is the piece that decides everything that follows. I have gone through the maintenance logs from Eagle Farm, and to understand what is about to hit this convoy, you have to go back a year to an Army Air Forces officer named Major Paul Irving Gunn, known to everyone as Pappy, a former Navy pilot who had seen enough failed bombing runs to know the problem was not the air crews, it was the aircraft.
Hitting a moving ship from high altitude is close to impossible, and the Army Air Forces in the Southwest Pacific had neither the training nor the equipment for torpedo attacks. Gunn understood the fix had to come from the front of the airplane. Working with a North American Aviation field representative named Jack Fox at Eagle Farm Airfield near Brisbane, Gunn began pulling the bombardier out of the nose of the B-25 Mitchell and bolting .
50 caliber machine guns into the space, four of them at first, then eight once the mechanics worked out how to reinforce the nose structure, add ammunition storage, and rebalance an aircraft that was never designed to carry that much weight up front. None of it came from a manual. It came from trial and error in a tin shed on airplanes that were supposed to be dropping bombs from above, not clawing across the water spitting lead.
Here is the mechanism, because it matters. The .50 caliber guns fired an M8 armor-piercing incendiary round, a projectile weighing 619 grains and leaving the barrel at 2,910 ft per second, fast enough to punch through a destroyer’s thin deck armor and start a fire with the same round. Each gun could cycle roughly 850 rounds a minute, which means eight guns firing together throughout somewhere near 6,800 rounds a minute, a solid stream that could cut through a ship’s superstructure the way a torch cuts through sheet metal, kill
an anti-aircraft crew before they got a shot off, and do it from an aircraft moving nearly 300 mph. Survivors of these attacks would later describe the specific terror of watching a B-25’s nose light up with muzzle flashes, and understanding in the second before it mattered exactly what was about to happen to their ship.
Guns alone would not have been enough, which is where a second Army Air Forces innovation comes in. Major William Benn of the 43rd Bombardment Group had already worked out that a bomb released from 200 to 250 ft above the water, dropped correctly, would skip across the surface like a thrown stone and slam into a ship’s hull rather than needing a direct hit from altitude.
It demanded flying straight and level at low altitude directly at the target, which is precisely the kind of flying that makes a pilot easy to shoot at, but the accuracy was worth the risk. Crews practiced endlessly against the wreck of the SS Pruth on a reef near Port Moresby, learning to judge distance, speed, and release point until skipping a bomb into a hull became repeatable rather than lucky.
General George Kenney, commanding the Fifth Air Force, saw what happened when you put both ideas on the same airplane. A gunship that could suppress a ship’s defenses with eight forward-firing guns and then finish it with a skip bomb was not just another bomber. It was, in Kenney’s own words, a commerce destroyer.
By March of 1943, the 3rd Attack Group had converted fully to the strafer configuration, and the 90th Bombardment Squadron and a Major Edward Larner had built the attack profile that would be used on the Bismarck Sea that morning. Approach at around 1,000 to 1,500 ft, then drop to wave top height about 2 mi from the target while accelerating to top speed, opening fire with all eight nose guns at roughly 1,500 yd, and holding that fire while lining up for the skip bomb release.

It sounds simple stated like that. Flying it required nerve that most pilots never get tested on, which brings us back to Kimura’s convoy and to the detail I asked you to hold on to. While every Japanese gun barrel is pointed at the sky at the B-17s and B-25s cruising at 7,000 ft, exactly where the Japanese expect them, 13 Royal Australian Air Force Beaufighters of No.
30 Squadron and 12 B-25 strafers of the 3rd Attack Group are coming in from the southwest at wave top height, low enough that the men on the transports can see individual faces through the cockpit glass before anyone realizes what they are looking at. The high-altitude bombers were never the main attack.
They were the distraction, and every gun on every Japanese ship is aimed in exactly the wrong direction. Major Edward Laner leads the low attack in his own Mitchell, and as he closes on the destroyer Shirayuki at 280 mph, he can see Japanese sailors on deck pointing at his aircraft in confusion rather than alarm.
They have seen B-25s before. They have never seen one with eight black holes drilled into its nose where a bombardier’s window used to be. Laner holds his approach until he is 1,200 yd out, then opens fire, and eight streams of 50-calibre rounds reach across the water in solid lines of tracer light. The effect is immediate. Rounds tear through Shirayuki’s bridge and superstructure.
The bridge windows explode into a shower of glass, and within seconds the ship’s own anti-aircraft guns go silent because the crews manning them are dead or too badly hurt to fire. One of the few survivors from that bridge would later describe the attack as being caught inside a metal cutting saw, watching his captain and most of the bridge crew go down in the space of a few seconds to rounds that sparked as they punched through steel.
Laner holds his firing run for eight seconds. More than 900 rounds poured into Shirayuki before releasing two 500-lb bombs fitted with 5-second delay fuses. They skip across the water and slam into the hull below the water line, and the explosions break the destroyer’s back and open holes wide enough to flood her engine rooms in minutes. By the time Laner pulls up and away, gunner still firing the tail turret at anything moving on deck, Shirayuki is already listing hard to port, her crew abandoning their stations to fight flooding nobody can stop. more B-25s are choosing targets across a convoy that has, in the space of a few seconds, gone from disciplined formation to paralyzed confusion. Lieutenant John Hennebry lines up on the transport Kiyokusei Maru, walking an eight-gun burst from her bow to her stern, tracers punching through the bridge, wrecking her forward cargo gear, silencing every anti-aircraft position before his skip bombs open her hull.
Her captain tries to turn away from the attack and finds the helm dead because the helmsman and most of the bridge watch are already gone, cut down by rounds that turned the wheelhouse into wreckage and torn steel. The Beaufighters add their own weight to the slaughter, 4 20 mm cannons and 6 303 caliber machine guns a piece, hammering bridges and gun crews to keep any organized defense from forming.
Flight Sergeant Fred Cassidy, flying one of them, dives to mast height against the transport Teio Maru, watching her bridge come apart under cannon fire, watching lifeboats shatter into splinters as his rounds find them. The skip bombing does exactly what it was built to do, bomb after bomb bounces across the surface and slams into Japanese hulls at the waterline.
The delayed fuse is timed so the charge is already inside the ship before it detonates. The transport Nojima takes three of these hits in rapid succession, her hull opened like it has been peeled by a can opener, flooding holds packed with soldiers who have no path out of a compartment built for cargo, not men.
Witnesses on nearby ships would describe hearing screams even through the roar of engines and exploding ammunition. The destroyer Tokitsukaze’s commander watches his carefully drilled gun crews get swept away by 50 caliber fire faster than he can redirect them, and the men who survive are too shaken to stay at their posts as more B-25s close in, noses flickering with muzzle flashes.
Nothing in Japanese naval training has prepared any of these men for an aircraft that fights like this. The destroyer Arashio tries to put herself between the attacking aircraft and the transports, her captain attempting to shield the cargo ships with his own hull, and the gesture only makes her the priority target for three B-25s at once.
Their combined guns pour something close to 2,000 rounds a minute into her, wrecking her superstructure, killing everyone on her bridge, jamming her rudder hard over. Out of control, Arashio collides with the transport Nojima, and the two ships lock together as fire spreads between them, their crews unable to separate the hulls or fight the flames.
I have read the action reports from that morning, and watching all of this from his own bridge, Kimura tries to make sense of an attack that follows none of the patterns his navy has trained against. No torpedo run he can dodge, no high-altitude drop he can watch fall and steer away from. Just aircraft boring in at point-blank range with automatic weapons that are turning his ships into slaughterhouses one at a time, coming from a direction his defenses were never built to cover.
He orders evasive maneuvers that cannot outrun aircraft this fast, coming from what feels like every bearing at once. The transport Oigawa Maru seals her own fate when her captain turns to present his broadside to the incoming attackers, offering them the largest possible target. Lieutenant Donald McCollar, flying Sleepy Time Gal, opens fire from 1,500 yd, eight guns raking her hull at the waterline.
The rounds starting fires in cargo holds stacked with ammunition and fuel that touch off secondary explosions and blow out entire sections of her side. His skip bombs finish the job, breaking Oigawa Maru in half. She sinks so fast that most of the 1,500 soldiers packed aboard never have a chance to get clear. The whole attack lasts about 15 minutes.
In that span, a convoy that sailed out of Rabaul in tight, disciplined formation becomes a scattered field of burning wrecks. The destroyer Asagumo, trying to pull survivors out of the water, is herself caught by two B-25s that clear her decks with gunfire before skip bombs open her hull below the waterline. Japanese sailors already in the water, believing themselves past the danger, watch American aircraft make strafing runs on lifeboats and swimmers following orders written to make sure none of these 6,900 soldiers reach New Guinea to fight
another day. By a quarter past 10:00 that morning, as the last B-25 turns south for home, Kimura looks out at what is left of his command and understands that the Imperial Japanese Navy has just lived through something that will change how this war is fought at sea. Every one of the eight transports is sinking or already gone.
Burning pyres marking the spots where they slip under, taking with them the supplies Lay was counting on. Four of the eight destroyers are lost, including his own flagship Shirayuki. The survivors are damaged, their decks covered in dead and wounded, their hulls riddled with .50 caliber holes from bow to stern.
I have sat with the casualty figures more than once, and the human toll only becomes clear as the surviving destroyers begin picking through the wreckage, finding a sea full of bodies and debris, and surprisingly few living men. Of the 6,900 soldiers who sailed from Rabaul, fewer than 1,200 will ever reach Lae.
Most of those pulled out after dark by Japanese submarines. The bulk of the 51st division is destroyed not in a jungle firefight where they could shoot back, not by naval gunfire that at least gives a sailor warning, but by bombers that turned their own transports into death traps inside a quarter of an hour. One of the few senior officers to survive the destruction of Shirayuki would later write that nothing in his experience or training had prepared him for it, describing the sensation of watching the B-25s saw his ship in half with
concentrated fire. The damage to Japanese naval thinking runs even deeper than the ships and men lost that morning. As word spreads through the fleet, officers who had written off American bombing as harmless are forced to accept that the United States has built a weapon their doctrine has no answer for. Eight .
50 caliber guns in a single bomber’s nose amount to more forward firing automatic weapons than most destroyers carry. And unlike a ship’s guns, these ones move at the speed of an airplane rather than the speed of a hull turning through water. Admiral Isoroku Yamamoto, commander in chief of the combined fleet, receives the report of the disaster with visible shock, understanding at once that Japan cannot risk surface ships anywhere within range of these American airfields.
If a convoy this heavily escorted can be destroyed in a quarter of an hour, resupplying the garrisons scattered across the Solomons and New Guinea becomes close to impossible. Yamamoto orders an immediate review of convoy procedure and shipboard defenses, and privately tells his staff there may be no real answer to the American strafer bombers at all.
What Pappy Gunn built in that tin shed at Eagle Farm did not stay a one-time trick. It spread across the Southwest Pacific wherever Japanese ships tried to move. The 345th Bombardment Group, nicknamed the Air Apaches, received their own strafers in August of 1943 and immediately went hunting Japanese coastal traffic around New Guinea.
Their aircraft painted with shark mouths that became a symbol of death to Japanese sailors long before the guns ever fired. The 38th Bombardment Group converted as well, developing night attacks that used radar to find targets in total darkness. By late 1943, Japanese officers were reporting that moving anything larger than a fishing boat in daylight anywhere near a B-25 base had become close to suicide.
The strategic damage compounded fast. Forced away from surface convoys, the Japanese navy leaned harder on submarines and fast destroyer runs at night, and neither method could carry a fraction of what a convoy of transports once moved in a single trip. Garrisons across the Pacific began running short of food, ammunition, and medicine.
Lae, the very garrison this convoy died trying to reinforce, never received the supplies it needed and was evacuated in September of 1943. Its soldiers forced to march out through jungle and mountains with heavy losses to starvation and disease rather than combat. Vice Admiral Shigeru Fukudome, chief of staff of the Combined Fleet, later admitted in a classified report that the Imperial Navy had no effective defense against a mass strafer attack and recommended that surface ships avoid operating within 500 miles of an
American airbase, which in practice meant conceding enormous stretches of the Pacific outright. Japan tried to adapt. Ships were loaded with every extra light anti-aircraft gun that could be bolted to the deck, but none of it matched the volume of fire coming from eight synchronized 50-caliber guns. Some captains tried radical evasive tricks, stopping dead in the water or reversing course without warning, but a B-25 could outrun and outthink a 5,500-ton destroyer every time.
Radar-directed anti-aircraft fire helped a little, but by the time it reached the fleet, American air superiority over these waters was so complete that most attacks simply came in overwhelming numbers regardless. The airplane kept evolving, too. By late 1943, field modification shops could convert a stock B-25 to strafer configuration in under a week, and the factories caught up soon after.
North American Aviation folded guns field modifications directly into production on the B-25J, the ultimate strafer variant, which carried eight nose guns, four package guns bolted to the fuselage sides, two in the top turret, two at the waist, and two in the tail. 18 forward and defensive 50-caliber guns on a single airframe.
These late-war aircraft were not bombers with a few extra guns anymore. They were flying arsenals that could take apart a convoy on their own. The raids on Wewak, across 4 days in the middle of August 1943, showed how well the same trick worked against airfields rather than ships.
B-25 strafers came in at treetop height and destroyed more than 170 Japanese aircraft on the ground, leaving the Japanese Fourth Air Army effectively helpless in a single stretch of low-level attacks. During the fighting for Biak in the late spring of 1944, 10 B-25s of the 17th Reconnaissance Squadron caught a Japanese destroyer flotilla on the 8th of June and rode the destroyer Harusame down with the same combination of nose gunfire and skip bombs, forcing Japan to abandon the reinforcement run entirely and leave the Biak garrison to fight
without support. And on the 2nd of November 1943, dozens of B-25 strafers swept low across Simpson Harbor at Rabaul itself, sinking and damaging ships at their own moorings and turning the anchorage into burning oil and exploding ammunition in under 10 minutes. The strafing so continuous that rescue crews could not even reach the docks.
German and Italian observers who read the intelligence reports on American strafer tactics were stunned that anyone had thought to convert a medium bomber into a gunship at all. The Luftwaffe experimented with forward-firing cannons on the Junkers Ju 88 for anti-shipping work, but never matched the concentrated firepower of an eight-gun nose.
Italian forces in the Mediterranean used a version of skip bombing with their SM.79 torpedo bombers, but without the forward guns to suppress a ship’s defenses first, the technique never carried the same weight. None of this came free for the men flying it. The Third Attack Group alone lost more than 40 B-25s during the war. Most of them shot down during the low-level runs when the aircraft was most exposed to ground fire.
Flying straight at an enemy gun position, holding that line while taking fire, and pulling up at the last possible second to avoid the target you were attacking, wears a pilot down in ways that show up over time, and plenty of veteran crews were eventually pulled from combat because they had simply run out of nerve after too many missions watching tracers reach for their cockpit.
The crews who kept flying gave their aircraft names like Dirty Dora and Hell’s Angel and took real pride in flying something that hit ships no ordinary bomber could touch, knowing every sinking meant fewer supplies reaching a Japanese garrison somewhere down the line. Sit with the lineage long enough and the pattern comes up off the page.
What gun started in Australia did not end with the war. The idea of loading an aircraft never designed for it with overwhelming forward firepower became a fixture of American air doctrine, running in a straight line from the B-25 strafer through the AC-47 gunships of Vietnam to the AC-130 Spectre that followed it and on to the A-10 Thunderbolt, the aircraft everyone calls the Warthog, which carries its own massive rotary cannon under the nose for exactly the same job the eight-gun B-25 was built for, tearing apart hard targets at close
range with sheer volume of fire. Every one of those airplanes traces its lineage back to a tin shed at Eagle Farm and a former Navy pilot who decided the manual was wrong about what a bomber could carry in its nose. Japanese military historians studying the war afterward placed the B-25 strafer alongside radar and code breaking as one of the innovations that broke their empire’s ability to fight.
An island nation depends on moving men and supplies by sea and once that movement became suicidal in daylight anywhere near an American airfield, the garrisons scattered across the Pacific simply withered where they stood, cut off from reinforcement and resupply long before any invasion force arrived to finish the job.
Admiral Soemu Toyoda, the last commander in chief of the Combined Fleet, put it as plainly as any Japanese officer ever did, saying the eight-gun B-25 destroyed Japan’s ability to move by sea, a capability an island empire could not survive losing. The last B-25 strafer mission of the war flew on the 14th of August, 1945, the very day Japan announced its surrender.
Aircraft of the Air Apaches attacked Japanese shipping in the Inland Sea that morning. Their eight-gun noses destroying several small vessels trying to slip away to Korea even as the fighting itself was already over. The crews came home to find a war that no longer needed the weapon they had spent two years perfecting.
Though the idea behind it was already headed for a much longer life in the decades of American military aviation that followed. Kimura survived the Bismarck Sea and carried the memory of it for the rest of his career. A reminder that tradition and courage were no longer enough against the machine nobody had told him to expect.
He had sailed into those waters believing in an umbrella of steel that had held before and would surely hold again. And instead watched eight ships and most of a division disappear under a form of attack the Imperial Japanese Navy had never trained for and never truly found an answer to. What broke that convoy was not a bigger gun on a bigger ship.
It was mechanics in a tin shed who looked at a bomber built to fly high and drop its load from a distance and decided it belonged down on the water instead.
